One row per contact, filled in the same day you make contact, while the details are still true. Status values: waiting, answered, quoted, won, lost. A lead without a dated next step is a dead lead wearing makeup.

My weekly hour (day + time, in the calendar now)
After a month, write your real answer rate and close rate into the Ten Sheet, retire the placeholders, and recompute the weekly number with numbers that came from your market. One hour every week, kept for six weeks, outperforms a heroic weekend followed by silence.
