The Coaching Stack
Lesson video in production
The full lesson text below is complete — the video version lands with launch.
Your equipment list is short: a laptop, a phone, and a small set of software services. The industry will try to sell you a dozen tools on day one. You need four jobs done, and there are two honest ways to do them: the app lane and the free lane. Start in whichever matches your client count, and ignore everything else until clients force the issue.
The four jobs
Every coaching business runs the same four pipes. Program delivery, check-in collection, scheduling and calls, and payments. Anything that does not serve one of those four pipes is a want, not a need, including the funnel builders and ad automation suites that coaching marketers push hardest.
The app lane
Dedicated coaching apps bundle all four pipes: programs with video demonstrations, client messaging, check-in forms, habit and nutrition tracking, and often payments. Two names dominate serious online coaching, Trainerize and TrueCoach, and operators on trainer forums argue them the way people argue truck brands, with real loyalty and small differences.
Trainerize currently runs a free tier for a single client, a tier around nine dollars a month for two clients, and paid tiers from roughly twenty-three dollars a month at five clients, scaling up in steps as your roster grows. TrueCoach starts near twenty-six to thirty dollars a month for up to five clients. Both publish current pricing on their sites and both change it occasionally, so check before you buy. What you will find repeated on r/personaltraining is that the apps are worth it once you pass a handful of clients, because program delivery, video libraries, and automatic check-in reminders replace a pile of manual work. A detailed comparison post on the subreddit works the actual math across the popular apps, and at twenty clients the per-client cost lands between roughly two and five dollars a month.
Buy the app when you have three or more clients. Before that, the free lane does the same jobs for nothing.
The free lane
Three clients do not need an app. They need a spreadsheet, a form, a video call, and a way to pay. The free lane:
| Job | Free-lane tool | Notes | |---|---|---| | Program delivery | Google Sheets or a simple PDF template | One tab per client; video links to a YouTube playlist set to unlisted | | Check-ins | Google Forms | Weekly questions, responses land in a sheet automatically | | Calls and messaging | Zoom or Google Meet, plain text messaging | Set response hours so texts do not colonize your evenings | | Payments | Stripe, PayPal, or Venmo for business | Stripe invoicing runs about 3 percent plus change per transaction | | Scheduling | Calendly free tier | One link, no back-and-forth |
The free lane costs under ten dollars a month and is completely professional when your service is good. Plenty of coaches run five clients this way for a year. The moment the app's price is smaller than the hourly value of the admin time it saves, switch; at ten clients, almost everyone does.
Migration is real, so front-load the decision
Whichever lane you start in, structure the data so you can move it: programs as documents, check-in history exported monthly. Coaches who start fully locked into one platform's proprietary formats pay for it when they outgrow or fall out with the platform. Keep your client list, agreements, and progress photos somewhere you control regardless of what the app holds.
What not to buy yet
For the record, because every one of these will be advertised to you in your first month: custom branded mobile apps, done-for-you funnel systems, AI lead-generation software, paid ads before you have converted a warm lead, and course platforms before you have an audience. If the AI item on that list makes you wonder what AI actually changes in this trade, how the catalog rates AI exposure is the method guide behind this course's rating. Each has a place in a mature business. None has a place in a business with zero clients. When you eventually want the audience layer, that is the moment to study the creator path, mapped later in this course.
Your stack now costs less than a pizza night. Time to fill it with people.
